Quality Function Deployment (QFD): A Step-by-Step Guide
Quality Function Deployment is a methodology for turning customer needs into concrete product and process decisions. Its signature tool is the House of Quality matrix.
QFD was developed in Japan in the late 1960s and popularized by manufacturers like Toyota. The goal is simple but powerful: make sure the voice of the customer drives every engineering choice, rather than relying on assumptions. New to the concept? Start with what a House of Quality is.
Step 1 — Capture the voice of the customer
Gather customer needs from surveys, interviews, support tickets, and reviews. Phrase each need in the customer's language, then assign an importance rating (commonly 1–5). These become the WHATs of your matrix.
Step 2 — Define technical requirements
For every customer need, identify the measurable engineering characteristics that influence it — the HOWs. Each should have a unit, a target value, and a direction of improvement (higher or lower is better).
Step 3 — Fill the relationship matrix
Score how strongly each technical requirement addresses each customer need:
- 9 — strong relationship
- 3 — moderate relationship
- 1 — weak relationship
- 0 (blank) — no relationship
Every customer requirement should have at least one strong relationship. If it does not, you may be missing a technical requirement.
Step 4 — Complete the correlation roof
The roof shows how technical requirements interact. A positive correlation means improving one helps another; a negative correlation signals a trade-off you must manage. Surfacing these conflicts early prevents expensive surprises later.
Step 5 — Calculate priorities and act
Calculate customer planning weight from importance, improvement ratio, and sales point, then deploy it through the relationship matrix. The baseline ranking shows overall engineering impact; product-specific opportunity rankings show where each product trails the planned customer experience.
